Critical operations were being held together by spreadsheets, manual processes, and executive memory.
NeoWork had 236 employees operating across Google Sheets, free Clockify, manual PayPal invoicing, no CRM, and processes that often depended on what the executive team remembered.
The consequences were operational and personal. One employee's evaluation was forgotten for two months, delaying a raise by 60 days. Invoicing became a scramble every 1st and 16th, with about four errors a month. Customers sometimes discovered queue failures before NeoWork did.
We built one operating system in phases, then connected the work with automation.
Rather than replacing everything at once, the system was built around clear roles for each platform: ClickUp for hierarchy, Airtable as the operations hub, and HubSpot for sales. Automation then connected the workflows across the business.
